Challenge Framing Workshop
One day to frame the challenge worth working on
An executive workshop that turns a complex or contested challenge into a shared framing, connected to a clear business outcome and ready for leadership decision.
- Duration
- One working day, plus preparation.
- Scope
- One challenge framed.
The challenge may involve AI, growth, operations, or organization design. In every case, the workshop begins with the question that should come before the solution:
Which challenge is worth directing the organization’s time, budget, and delivery capacity toward?
What it is
What is the Challenge Framing Workshop?
The Challenge Framing Workshop is a facilitated, full-day executive working session. It brings together the people who hold the decision and the practical knowledge around one real challenge.
Participants use the Challenge Framing Canvas to structure the discussion, examine assumptions, connect the challenge to a business outcome, and record the agreed framing in one shared reference.
This is not an open-ended brainstorming session designed to produce more ideas. Its purpose is to establish a challenge worth working on and clarify what should happen next.
When it fits
When does the workshop fit?
- The challenge matters, but stakeholders describe it differently.
- Meetings keep producing discussion without a framing that enables a decision.
- The conversation began with a solution or technology before the challenge was established.
- Several initiatives are competing for attention without a shared basis for comparison.
- Leadership needs to connect the initiative to a clear business outcome or source of value.
- An investment or organization decision needs greater clarity before entering delivery.
What can enter it
Two kinds of challenge can enter the workshop
An AI-related challenge
When AI ideas are multiplying or the conversation begins with technology, the workshop reconnects the opportunity to a business goal, a real challenge, and a defined use context before selection or build begins.
A business or organization-design challenge
When the challenge concerns growth, operations, roles, authority, or cross-functional work, the workshop separates symptoms from the underlying challenge and connects it to the result that needs to change.
How it runs
How does the engagement work?
Before the workshop
We identify the initial challenge, the decision waiting for clarity, the people who should participate, and the available information or evidence relevant to the challenge.
During the workshop
The Challenge Framing Canvas structures the work. Participants assemble the context, examine different perspectives and assumptions, connect the challenge to a business outcome, and arrive at a shared framing.
After the workshop
The organization leaves with a completed Challenge Framing Canvas, an agreed challenge framing, and clarity about the decision or work that should follow.
What it produces, and where it stops
What do you leave with?
- A completed Challenge Framing Canvas.
- A shared challenge framing.
- The connected business result or source of value.
- Clarity about what falls inside and outside the challenge.
- The assumptions and evidence gaps that require examination.
- A named decision authority and owner of the next step.
- Clear direction for what follows: make the decision, gather further evidence, or enter another appropriate engagement.
What does it exclude?
- Open-ended brainstorming designed to generate more ideas.
- Technology or vendor selection.
- Detailed solution design or prototype build.
- Workflow redesign.
- Redesigning the organization, roles, or authority.
- AI system build, integration, or technical operation.
- Training the client team to facilitate the method independently.
If another route fits better
If the challenge concerns an AI-enabled workflow that needs redesign and testing, the next route may be The Decision Lab.
The Decision LabIf the organization wants to train its own team to facilitate Challenge Framing Workshops, the appropriate route is Challenge Framing Workshop facilitator training within Your Lab.
